Mais cette constatation n'est gu\u00e8re rassurante pour ceux qui dirigent des projets qui ont d\u00e9j\u00e0 d\u00e9rap\u00e9. Heureusement, quelle que soit la mani\u00e8re dont le projet s'est retrouv\u00e9 en difficult\u00e9, il existe cinq leviers cl\u00e9s que les chefs de projet peuvent utiliser pour redresser les projets. Chacun de ces leviers pr\u00e9sente des inconv\u00e9nients et des risques - il n'y a pas de \"solution miracle\" - mais ceux-ci doivent \u00eatre mis en balance avec les avantages plus larges qu'il y a \u00e0 remettre le projet sur les rails.<\/p>\n<p><strong>Acc\u00e9l\u00e9rer \/ res\u00e9quencer les travaux <\/strong><\/p>\n<ul>\n<li>Il s'agit g\u00e9n\u00e9ralement de d\u00e9ployer une combinaison de mesures pour tenter d'acc\u00e9l\u00e9rer les travaux et de r\u00e9duire les d\u00e9lais globaux du projet. Ces mesures peuvent inclure l'ouverture d'un plus grand nombre de postes de travail ou le passage au travail sept jours sur sept - si les r\u00e8gles et r\u00e9glementations locales l'autorisent. Les d\u00e9fis logistiques, la capacit\u00e9 de gestion et l'impact sur la main-d'\u0153uvre doivent cependant \u00eatre soigneusement pris en compte.<\/li>\n<li>Ce levier est souvent le premier que l'\u00e9quipe de projet active, mais c'est une erreur. L'acc\u00e9l\u00e9ration augmente in\u00e9vitablement le profil de risque d'un projet, et l'impact que cela a sur le co\u00fbt du projet est presque toujours largement sous-estim\u00e9.<\/li>\n<\/ul>\n<p><strong>&nbsp;<\/strong><\/p>\n<p><strong>D\u00e9soperculer \/ diff\u00e9rer le champ d'application <\/strong><\/p>\n<ul>\n<li>Cette option est beaucoup plus difficile \u00e0 choisir, mais elle peut s'av\u00e9rer tr\u00e8s efficace pour garantir les d\u00e9lais ou le budget d'un projet. Quelles parties du projet peuvent \u00eatre r\u00e9alis\u00e9es plus tard, voire abandonn\u00e9es, avec un impact minimal sur l'utilisation et les performances du bien ?<\/li>\n<li>Normalement, cette m\u00e9thode n\u00e9cessite des n\u00e9gociations avec le ma\u00eetre d'ouvrage, l'op\u00e9rateur et\/ou l'utilisateur final, ce qui oblige les parties prenantes \u00e0 collaborer pour r\u00e9soudre le probl\u00e8me dans un esprit \"gagnant-gagnant\".<\/li>\n<li>Les ma\u00eetres d'ouvrage doivent \u00eatre conscients que le projet peut finalement co\u00fbter plus cher dans l'ensemble en raison de la n\u00e9cessit\u00e9 de travaux temporaires, de la remobilisation, de la prolongation des travaux pr\u00e9liminaires, de l'inefficacit\u00e9 du travail une fois que le site est op\u00e9rationnel, etc. Bien entendu, ces consid\u00e9rations doivent \u00eatre mises en balance avec les avantages strat\u00e9giques et \u00e9conomiques d'un report de la port\u00e9e du projet et de l'ouverture de certaines parties du projet dans les d\u00e9lais pr\u00e9vus.<\/li>\n<\/ul>\n<p><strong>&nbsp;<\/strong><\/p>\n<p><strong>Am\u00e9liorer les flux de tr\u00e9sorerie tout au long de la cha\u00eene d'approvisionnement<\/strong><\/p>\n<ul>\n<li>Les liquidit\u00e9s constituent l'\u00e9l\u00e9ment vital du projet, circulant \u00e0 travers la cha\u00eene d'approvisionnement et permettant aux mat\u00e9riaux, \u00e0 l'\u00e9quipement et \u00e0 la main-d'\u0153uvre d'arriver sur le site. Le rythme et la pr\u00e9visibilit\u00e9 avec lesquels les liquidit\u00e9s circulent dans la cha\u00eene d'approvisionnement peuvent avoir un impact consid\u00e9rable sur les d\u00e9lais de livraison.<\/li>\n<li>Transf\u00e9rer des liquidit\u00e9s aux fournisseurs plus rapidement et plus fr\u00e9quemment permet de placer le projet \"en premier dans la file d'attente\" lorsqu'il s'agit de traiter avec eux. Cela ne fonctionne presque jamais. &nbsp;<\/li>\n<\/ul>\n<p><strong>&nbsp;<\/strong><\/p>\n<p><strong>Ren\u00e9gocier les accords commerciaux&nbsp;<\/strong><\/p>\n<ul>\n<li>Souvent, lorsque l'une des parties se trouve dans l'impasse, elle ralentit ou m\u00eame interrompt sa contribution au projet, que ce soit en raison de l'ind\u00e9cision de la direction, de l'aversion pour le risque ou de la perte de priorit\u00e9 du projet.<\/li>\n<li>Lorsque cela se produit, les autres parties doivent penser \"gagnant\/gagnant\" - s'asseoir \u00e0 la table des n\u00e9gociations pour explorer les moyens d'att\u00e9nuer la douleur de la victime, dans l'int\u00e9r\u00eat g\u00e9n\u00e9ral du projet. D'apr\u00e8s notre exp\u00e9rience, les chefs de projet peuvent prendre quatre mesures pratiques essentielles pour remettre un projet sur les rails : &nbsp;<\/p>\n<ol>\n<li>Constituez une \u00e9quipe de tigres, en rassemblant les meilleures personnes de l'ensemble de l'entreprise pour qu'elles apportent leur dynamisme, leur expertise et de nouvelles perspectives. Le cas \u00e9ch\u00e9ant, cette \u00e9quipe devrait \u00e9galement inclure des clients ou des fournisseurs.<\/li>\n<li>\u00c9tablissez un plan de redressement sur 100 jours, avec des activit\u00e9s mesurables chaque jour et des objectifs clairs ou des jalons chaque semaine, afin d'apporter clart\u00e9, concentration et rythme.<\/li>\n<li>Regrouper les \u00e9quipes de gestion du client, de l'entrepreneur et de la cha\u00eene d'approvisionnement afin de stimuler la collaboration et d'acc\u00e9l\u00e9rer consid\u00e9rablement la prise de d\u00e9cision et la r\u00e9solution des probl\u00e8mes.<\/li>\n<li>Acc\u00e9l\u00e9rez le rythme de la gestion, avec des r\u00e9unions quotidiennes pour faire avancer les choses et \u00e9liminer les obstacles en veillant \u00e0 ce que les d\u00e9cideurs soient rapidement bien inform\u00e9s. &nbsp;<\/li>\n<\/ol>\n<p><br><\/p><p>Avant tout, il est essentiel d'agir rapidement. Trop souvent, les \u00e9quipes de projet perdent un temps pr\u00e9cieux \u00e0 nier la situation, esp\u00e9rant que les performances du projet se r\u00e9tabliront avec quelques petits ajustements ici et l\u00e0.
