Les chiffres de Burbn \u00e9taient catastrophiques. La r\u00e9action rationnelle aurait \u00e9t\u00e9 de reconna\u00eetre ce fait et de passer au projet suivant. Mais un signal faible se cachait l\u00e0, montrant un potentiel.<\/p>\r\n\r\n\r\n\r\n<p>L'histoire du Viagra suit un sch\u00e9ma similaire. Les laboratoires Pfizer d\u00e9veloppaient un r\u00e9gulateur de tension art\u00e9rielle, qui \u00e9tait en phase III de test avant d'obtenir l'autorisation de mise sur le march\u00e9. Si l'on se souvient que le d\u00e9veloppement d'une nouvelle mol\u00e9cule repr\u00e9sente un investissement d'environ 1,4 milliard de dollars, cela signifie qu'environ 1,4 milliard de dollars \u00e0 1,4 milliard de dollars avaient d\u00e9j\u00e0 \u00e9t\u00e9 investis dans le projet. La pression \u00e9tait donc forte pour obtenir cette autorisation le plus rapidement possible. Il se trouve que quelqu'un, dans les \u00e9quipes de Pfizer, a remarqu\u00e9 que certaines personnes de l'\u00e9chantillon test n'avaient pas rendu les pilules qui auraient d\u00fb \u00eatre laiss\u00e9es dans le cadre de la proc\u00e9dure qui leur avait \u00e9t\u00e9 donn\u00e9e. Qui y pr\u00eate attention ? Quelques donn\u00e9es incoh\u00e9rentes, sans lien direct avec le sujet (efficacit\u00e9 de la mol\u00e9cule)... Quelques r\u00e9sultats anormaux dans un tableau de 300 colonnes et 100 000 lignes... Et pourtant, en enqu\u00eatant, cette personne s'est aper\u00e7ue que les personnes qui ne rendaient pas les pilules suppl\u00e9mentaires partageaient toutes les m\u00eames caract\u00e9ristiques d'\u00e2ge et de sexe. Pfizer s'est alors rendu compte que ce r\u00e9gulateur de tension art\u00e9rielle avait un effet secondaire inattendu et si int\u00e9ressant que le projet a chang\u00e9 de cap.<\/p>\r\n\r\n\r\n\r\n<p>Un simple constat se cache derri\u00e8re ces exemples : on peut comparer \u00e0 l'infini un projet innovant, une start-up qui d\u00e9marre, ce sont des aventures \u00e0 explorer.<\/p>\r\n\r\n\r\n\r\n<p>Explorer signifie d'abord se rappeler que vous ne savez pas ce qui fonctionne et ce qui ne fonctionne pas dans votre id\u00e9e. C'est reconna\u00eetre que vous \u00eates confront\u00e9 \u00e0 des questions complexes, que vous ne saisissez pas toutes les variables de ces questions et que vous ne comprenez pas comment les variables interagissent, ni leurs effets.<\/p>\r\n\r\n\r\n\r\n<p>De ce point de d\u00e9part d\u00e9coule la cons\u00e9quence suivante, qui fait l'objet de cet article : vous ne savez pas quoi mesurer et vous ne connaissez pas la signification de ce que vous mesurez. Cela va dans les deux sens : ce qui peut sembler \u00e0 premi\u00e8re vue de mauvaises mesures, comme dans le cas de Burbn, peut cacher un joyau. Mais l'inverse est \u00e9galement vrai. Nous avons r\u00e9cemment travaill\u00e9 avec une start-up qui d\u00e9veloppait un objet intelligent pour le bien-\u00eatre, destin\u00e9 au grand public. L'entreprise a rapidement vendu quelques dizaines de milliers d'exemplaires du produit et, forte de ce succ\u00e8s, a lev\u00e9 des fonds pour passer rapidement \u00e0 l'\u00e9chelle sup\u00e9rieure et contr\u00f4ler le march\u00e9, avant de constater que ses ventes, loin de cro\u00eetre, plafonnaient puis chutaient. Il s'est av\u00e9r\u00e9 que la vente de 30 000 produits n'\u00e9tait pas le signe d'une adoption massive et rapide du march\u00e9, mais la majorit\u00e9 du march\u00e9 adressable. Apr\u00e8s une p\u00e9riode d'essais, de remises en question, de doutes et de recherches, les fondateurs de la start-up ont finalement trouv\u00e9 un march\u00e9 B2B, centr\u00e9 sur une offre de services bas\u00e9e sur l'objet intelligent. L'ironie de la chose, c'est que ses bons chiffres de d\u00e9part ne signifiaient pas qu'elle avait trouv\u00e9 son march\u00e9.<\/p>\r\n\r\n\r\n\r\n<p>Ces observations conduisent \u00e0 deux recommandations simples et pratiques, qui semblent presque triviales lorsqu'on les r\u00e9dige, mais qui peuvent s'av\u00e9rer d\u00e9licates dans leur application :<\/p>\r\n\r\n\r\n\r\n<p>1. Rappelez-vous que la seule fa\u00e7on de progresser dans un environnement complexe est l'exp\u00e9rimentation. Faites des essais et des erreurs. Conservez ce qui fonctionne. \u00c9liminez ce qui ne fonctionne pas. La compr\u00e9hension viendra plus tard. Pixar a toujours appliqu\u00e9 cette approche empirique \u00e0 l'extr\u00eame. \u00c0 partir d'un concept de d\u00e9part, Pixar teste tout. Il y a eu, tout au long du processus de production, 43 536 variantes de Nemo, 69 562 de Ratatouille, 98 173 de Wall-E... C'est le chemin entre l'id\u00e9e initiale et le succ\u00e8s final.<\/p>\r\n\r\n\r\n\r\n<p>2. Donnez-vous les moyens de \"capter\" les signaux faibles, c'est-\u00e0-dire de mettre en place des strat\u00e9gies pour sauvegarder ce qui semble non pertinent \u00e0 un moment donn\u00e9 mais qui pourrait s'av\u00e9rer utile plus tard. Rappelez-vous qu'\u00e0 un moment donn\u00e9, dans la premi\u00e8re vie d'un projet innovant, personne n'est en mesure de d\u00e9terminer ce qui est pertinent et ce qui ne l'est pas.<\/p>\r\n\r\n\r\n\r\n<p>Malheureusement, l'esprit humain est c\u00e2bl\u00e9 de mani\u00e8re \u00e0 essayer de donner un sens pr\u00e9coce aux informations qui lui parviennent, ce qui conduit \u00e0 n\u00e9gliger la n\u00e9cessit\u00e9 de tout tester (parce qu'on a d\u00e9j\u00e0 compris) et \u00e0 filtrer le bruit (parce qu'on a d\u00e9j\u00e0 identifi\u00e9 le signal)...
